Rooted to Rise introduces the Leadership Performance Cascade™ - a seven-layer framework that maps exactly how a leader's identity, regulation, and inner state shape every team and system outcome downstream.
It begins with identity. The patterns formed long before anyone had a title. How a leader responds under pressure. What their nervous system is teaching the people watching them about what is safe to say, safe to bring forward, safe to name.
Identity activates under pressure. It shapes team climate. Team climate shapes communication. Communication shapes culture. Culture shapes how work actually gets done. And how work gets done produces the performance indicators that end up on the board's agenda.
By the time the metrics shift, the pattern has been active for months.
This book shows you where it actually begins - and what becomes possible when you can finally see it clearly..
Who you are when things get hard. The patterns formed from lived experience become behavioural defaults under pressure - and those defaults shape system architecture before any policy does.
How you manage your internal state in real time. What your nervous system is teaching your team about what is safe to bring to you, and what is better left unsaid.
Why some systems surface problems early and others produce silence until something breaks. What the structural difference looks like at the executive level - and what produces it.
Where information breaks down in healthcare hierarchies. The structural conditions that make honest escalation irrational for the people closest to the problem.
How the norms of a system form and calcify. Why culture initiatives consistently underperform when the layers above them remain unexamined.
How accountability gets absorbed, deflected, or blocked before it reaches the people responsible for outcomes. Why this is a design problem, not a personnel problem.
Why your retention data, patient outcomes, and board metrics reflect your architecture - and what a structural diagnosis reveals that performance management never will.
Every layer is shaped by the one above it. By the time a problem appears at the bottom, it has been travelling downward for months.
Most leadership development starts at Layer 5 or below - at culture, behaviour, and performance. This book starts at Layer 1, where everything else begins.

Diane Gudmundson BScN MN MBA spent 25 years inside healthcare as a nurse, nurse practitioner, and the founder of her own mobile clinic. She drove the clinic herself. She absorbed the caseloads of three nurse practitioners when they left in quick succession - twelve to fourteen hour days, seven days a week, until her body made clear that what she was running was not a sustainable model.
What she eventually understood was that she had not been failing at leadership. She had been succeeding at the wrong thing - running a clinical identity inside a leadership role, and paying the full price for it.
The clinician in her had never stopped. The care had never stopped. But no one had ever told her that the person she was at the bedside was not a liability in leadership. It was her most powerful asset - and it needed a different kind of structure to work from.
That recognition became the foundation of the Leadership Performance Cascade™ and the central question of this book: why do the same problems keep returning, regardless of how hard people work?
The answer is architecture. And it begins at the identity layer.
Diane holds a Master of Nursing and an MBA with a capstone focused on healthcare leadership architecture. She was recognized as Best Healthcare Leadership Strategist in Canada, 2026 by the Evergreen Awards.
